AI projects live or die based on ROI. Yet most teams struggle to calculate whether AI automation will pay off before committing budget. This guide provides a clear ROI calculation model you can use to evaluate any AI agent project in 30 minutes.

The model is simple: compare the cost of human time saved against the cost of AI implementation and operation. If the payback period is under 12 months, the project usually makes sense.

The basic ROI formula

Here’s the fundamental calculation:

Monthly Savings = (Hours Saved per Month × Hourly Cost) – AI Operating Cost

Payback Period (months) = Implementation Cost ÷ Monthly Savings

Annual ROI % = ((Annual Savings – Annual Costs) ÷ Total Investment) × 100

Let’s break down each component so you can plug in your own numbers.

Step 1: Calculate hours saved

This is the most critical variable. You need to measure how much time the AI agent will actually save. Be conservative—overestimating here destroys ROI credibility.

Questions to ask:

  • How many times per month does this workflow run? (Example: 200 customer support tickets)
  • How long does it take a human today, on average? (Example: 15 minutes per ticket)
  • What percentage will the AI handle without human intervention? (Example: 70% fully automated)
  • What time reduction for cases that still need human review? (Example: 5 minutes saved even when escalated)

Example calculation:

  • 200 tickets/month × 15 min each = 3,000 minutes (50 hours)
  • 70% fully automated: 140 tickets × 15 min saved = 2,100 min (35 hours)
  • 30% partially automated: 60 tickets × 5 min saved = 300 min (5 hours)
  • Total hours saved: 40 hours/month

Step 2: Value the time saved

What does an hour of your team’s time cost? Use the fully-loaded hourly rate, not just base salary. This includes benefits, equipment, office costs, etc.

Rule of thumb: Multiply annual salary by 1.3–1.5 for fully‑loaded cost, then divide by 1,800 working hours/year.

Example:

  • Customer support agent salary: €36,000/year
  • Fully‑loaded cost: €36,000 × 1.4 = €50,400
  • Hourly cost: €50,400 ÷ 1,800 = €28/hour

For our customer support example, let’s use mid‑range costs:

  • Implementation: €15,000 one‑time
  • Operating: €900/month

Step 4: Calculate payback and ROI

Monthly savings: €1,120 (time saved) − €900 (AI operating cost) = €220/month net savings

Payback period: €15,000 ÷ €220 = 68 months

Wait—68 months payback? That’s not good ROI. This reveals why it’s critical to run the numbers before committing. Either the use case doesn’t have enough volume, or the implementation cost is too high.

How to improve ROI in this example:

Real‑world example: Invoice processing

Current state:

  • 400 invoices/month processed manually
  • 12 minutes per invoice (data entry + verification)
  • Done by finance staff at €65/hour fully‑loaded
  • Total time: 400 × 12 min = 4,800 min (80 hours)
  • Current cost: 80 hours × €65 = €5,200/month

With AI automation:
